starting prob on 106 diesel

when starting my 106 diesel first thing in a morning, it seems to only fire
on 3 cylinders for a few seconds.
Its fine starting from warm, and in every other way.
Any ideas?

PS not glow/heat plugs as I've checked them.

Check your tappets.
